Weighted decision matrix for a tough choice

Compare options against criteria that matter to you, with weights, scores, and a sensitivity check on the result.

Change note: Initial version

Prompt

Help me make a decision using a weighted decision matrix.

Decision: {{decision}}
Options: {{options}}
Context and constraints: {{context}}
Things that matter most to me: {{priorities}}

Steps:
1. Propose 5 to 7 criteria based on what I said matters, and add any critical one I missed (flag it as added).
2. Assign weights that sum to 100 and justify the top 2 in one line each.
3. Score each option from 1 to 5 per criterion with a one-phrase reason. Where scores depend on facts I did not give, mark them as "assumed" and state the assumption.
4. Show a table with weighted totals and rank the options.
5. Sensitivity check: show which single weight or score change would flip the ranking.
6. Give your recommendation in two sentences, plus what to verify before committing.

Be honest if the result is close. Do not pretend precision the inputs do not support. Present the table in plain markdown.

Variables

  • {{decision}}Decisiontextrequired

    Default: Which project management tool should our 8-person team adopt?

  • {{options}}Optionstextrequired

    Default: Asana, Trello, Linear, ClickUp

  • {{context}}Contextlongrequired

    Default: Team is mixed: engineers and marketers. Budget about 12 dollars per seat per month. Currently using spreadsheets.

  • {{priorities}}What matters mosttextrequired

    Default: Easy adoption by non-technical people, timeline views, low cost

Example output

**Criteria and weights**
Ease of adoption 30, Timeline/planning views 20, Cost 20, Engineering workflow fit 15, Integrations 10, Reporting 5 (added: reporting).
Adoption is highest because the team is mixed and currently on spreadsheets.

| Criterion (weight) | Asana | Trello | Linear | ClickUp |
|---|---|---|---|---|
| Adoption (30) | 4 | 5 | 3 | 3 |
| Timelines (20) | 5 | 2 | 3 | 4 |
| Cost (20) | 3 | 5 | 4 | 4 |
| Eng fit (15) | 3 | 2 | 5 | 4 |
| Integrations (10) | 5 | 4 | 4 | 4 |
| Reporting (5) | 4 | 2 | 3 | 4 |
| **Total** | **3.95** | **3.75** | **3.55** | **3.60** |

Scores are assumed from general product positioning; pricing tiers should be verified.

**Sensitivity:** Trello overtakes Asana if timelines weight drops below about 12 or Asana's cost score is 2.

**Recommendation**
Asana narrowly leads, with Trello a close second. Run a two-week trial with one real project in each, and confirm current pricing for 8 seats.

Notes

Telling the model to flag assumptions and show a sensitivity check prevents false precision. Edit the weights yourself, then ask it to recalculate.
